Custom or off-the-shelf software? How to compare fairly

Compare the complete workflow, not just the licence fee. A practical framework for packaged software, custom development and a hybrid.

Off-the-shelf software is often a good choice for a familiar process. Custom development becomes interesting when your way of working is distinctive or important exceptions do not fit. There is also a third option: keep the current package and build the missing step around it. That hybrid deserves a place on your shortlist.

Use the same real-world scenarios

Ask every supplier to demonstrate the same job from enquiry to completion, including a mistake or change. A polished customer record reveals little about partial deliveries, extra approvals or customers with several locations. Count the steps that still happen outside the system and the information people must re-enter.

Prioritise requirements clearly. A mandatory business rule is different from a familiar button position. Treating every existing detail as essential makes no package look suitable. Leaving exceptions out makes almost every package look suitable. Both distort the decision.

Look beyond the purchase price

Compare licences, configuration, migration, integrations, training and support over the same period. Include internal work: who maintains exports, corrects errors and manages users? A custom development quote excluding maintenance is not directly comparable with a subscription that includes support.

Ask what changes as you grow. Additional users, storage, transaction volumes or another branch may affect both price and configuration. Use your own growth scenario rather than treating a market average as a dependable project estimate.

Build a small decision matrix

  • Process fit: can the main job be completed without workarounds?
  • Integrations: is essential information accessible and usable?
  • Ownership: can you export data and retain documentation?
  • Operations: who handles updates, incidents and change requests?
  • Adoption: how much time will the transition require from your team?

Ask an operational manager and a daily user to score each option separately. Discuss the differences in particular. Software that gives management an attractive overview can still add administration for the people doing the work. Demonstrations should reveal both perspectives.

When does a hybrid make sense?

Illustrative scenario: a wholesaler already has a suitable ERP, but customers repeatedly email the same order details. A portal that submits validated orders may solve the problem. The ERP remains responsible for stock and invoicing, while the portal improves the front end. The boundary between them needs to be explicit.
