Reading a PDF automatically can reduce retyping, but extracted text is not yet correct business information. An amount may be misinterpreted, an order reference absent or a document received twice. A useful document workflow combines recognition, validation and a clear next action.
Separate reading from deciding
OCR converts images to text. Document models can also recognise fields, tables or structure. Microsoft Document Intelligence supports these extraction capabilities. Whether a value is useful for your process needs a separate check: does the customer exist, is the reference valid and does the amount fit its context?
Start with one document type and a small set of required fields. An order confirmation is different from an invoice or an unstructured attachment. Routing everything through one generic instruction makes errors harder to understand.
Build a representative test set
Include good and poor scans, different suppliers, multiple pages and missing fields. Use data you are authorised to process or safely prepared examples. Keep some examples aside to test changes fairly. Reusing the same perfect demonstration reveals little about daily operation.
- Record expected values for each document.
- Assess critical fields separately.
- Include duplicates and invalid references.
- Measure the human review effort that remains.
- Version the test set and processing rules.
Give exceptions a visible destination
Send uncertain or incomplete documents to a work queue. A team member should see the source next to the suggested values and be able to correct them. Record who decided and what was sent to the ERP. Do not silently guess a missing required value.
Illustrative scenario: a wholesaler receives PDF orders. The workflow suggests product codes and quantities. Unknown codes are sent to the sales office rather than being ordered automatically. The exception remains part of the process.
Complete the operational chain
Plan storage, permissions, retention and recovery before scaling. Check where the selected supplier processes information and what contractual arrangements are required. Have privacy requirements professionally reviewed; selecting a tool does not guarantee compliance.
