A dashboard full of charts can look impressive without changing much. If nobody knows what a number means or what action follows, it becomes another screen. Start with a small set of recurring decisions rather than every available data field.
Choose the questions you need to answer
Possible starting points for an operational SME include quotes needing follow-up, blocked assignments, capacity gaps, job sheets awaiting review and invoices requiring attention. These are examples, not a mandatory universal KPI package.
Select one process and its owner. That person should be able to explain which change in the dashboard would lead to action.
Give each metric a stable definition
A closing rate sounds simple. Are won quotes divided by all quotes sent or only those with a decision? Are they grouped by issue date or decision date? Different choices produce different numbers.
Record four things for each metric:
- The exact calculation and eligible records.
- The source and refresh schedule.
- Who owns the definition and data quality.
- What to do when it changes and which limitations apply.
Fix source problems before chart design

Review it after a real work cycle
After several weekly meetings, discuss which metrics were actually used. Remove those that support no decision and clarify those that caused disagreements about definitions.
